Your ROAS Dashboard Is Lying to You (A Little)

A 4x return on ad spend sounds great until you remember the product itself has a cost. Revenue-based ROAS and profit-based ROAS can point in opposite directions.

Most ad platforms report ROAS as revenue divided by spend. $400 in sales on $100 in ad spend reports as 4x — and 4x sounds like a great campaign. But that number has no idea what the product actually cost you to acquire or ship. A $400-revenue, $100-ad-spend campaign selling a product with 70% cost of goods made you maybe $20 in real profit after the ad spend. A "worse-looking" 2.5x campaign on a higher-margin product could have made you three times as much.

This isn't a niche edge case — it's the default state of every ad dashboard, because the platform serving you the ads has no visibility into your cost of goods. It can only ever report revenue-ROAS, and revenue-ROAS optimizes for the wrong thing if you let it drive budget decisions unchecked.

Why this quietly wrecks scaling decisions

The natural instinct when scaling ad spend is "put more budget behind whatever has the best ROAS." If you're reading revenue-ROAS, you'll systematically over-invest in your highest-revenue, lowest-margin products, and under-invest in the quieter, higher-margin ones that don't look as exciting on the dashboard. Do this for a few months and you can genuinely grow revenue while your actual bank balance grows slower than it should, or not at all.

What a real fix looks like

Feed a campaign CSV — spend, units sold, price, cost — into something built specifically to compute net-profit ROAS per product, not just revenue-ROAS.
